	Problem
	
	Endless documentation of airstrikes, no accountabilityWars are more documented than ever&#38;nbsp;1 2. Camera phones and social media mean that evidence of atrocities can be captured and shared in seconds. And yet, seeking justice seems to be harder. In Syria, besieged by conflict since 2011, only a handful of perpetrators have been prosecuted for their war crimes&#38;nbsp;3. However, the problem isn’t access to information. It’s that there’s too much of it.

Investigating airstrikesEstablishing the truth is particularly tough for those investigating airstrikes. Devastating, quick and unpredictable, uncovering exactly what happened is especially hard and often without reward. Moreover, in modern warfare, the airstrikes keep coming. Investigators are overwhelmed by the number of events they are trying to cover.

	Intercepted radio communications help prove war crimes
Surprisingly, some of today’s flying war machines use unencrypted radio to communicate with each other and the ground. That means the sky is full of incriminating information, free to those choosing to listen. Hala Systems has been doing so for years.

However, once captured, the ‘too much information’ problem returns.
Plus, radio audio is often inaudible. When you can hear, war criminals speak to each other in unfamiliar languages and use code words.

This New York Times investigation, which uses data provided by Hala Systems, illustrates both the potential of radio audio for enacting justice, as well as its time-consuming nature.



    




How might we help investigators uncover airstrike-incriminating information, both quickly and at scale?

	



	
	Solution
	Secure and searchable conversations between war criminals
Our data engineers worked to algorithmically secure, denoise, transcribe and translate captured audio from known military channels. Meanwhile, myself and the product team developed Collect, an audio-evidence management system. It enables users to:

Find incriminating audio quickly by filtering time, date, language, transcription/translation status and keyword search
Listen to audio, read transcriptions and analyze metadata together using the analysis panel
Link multiple audio files by saving them as a collection
Add analysis by using notes
Download and share audio files and collections
Spot trends in aircraft activity and uncover new events by using the timeline

Now, investigators have incriminating audio at their fingertips, ready to hold perpetrators of war crimes to account.

Collect has been used by multi-national accountability mechanisms, as well as local accountability and advocacy groups, to support ongoing investigations.

	The homepage gets over 1,000,000 visits a day with the average subscriber visiting 3 times and reading 2 articles each visit.Analysis shows that people who read from a broad range of topics are more engaged and less likely to cancel their subscription.With this in mind, we conducted a competitor gap-analysis, a heuristic evaluation and wide-ranging interviews with 12 readers and 6 editors to learn how we might make the homepage even more engaging.
	



	
	Reader Jobs to be Done
	The reader interviews uncovered 3 common Jobs to be Done for the homepage:

I consume so much news, I have an opinion. The homepage needs to give me an angle I have not seen before which is valid’
‘I’d like to see articles which are quite unique, not just news’
	



	
	Editorial Jobs to be Done
	Interviewing editors also revealed 3 clear Jobs to be Done from their perspective:

	Alignment
	Having discovered both reader and editorial JTBD, we attempted to piece them together, looking for alignments, overlaps and synergy. A theme and opportunity around breadth emerged.

	Armed with all the research and understanding, I led three ideation workshops with our team and stakeholders.The goal was to generate as many ideas that inspire broader reading from the homepage.At the end of the week we had 50 ideas and voted on our favourites.

	Paper Prototyping
	To test the value of our best ideas quickly, I sketched 8 paper prototypes and tested them with 8 subscribers. Because they were low-fidelity people focused on the core value of the concept, rather than their usability.

	Favourites quickly emerged: ‘Story Grouping’, ‘Talking Points’ and ‘Around the World’.
	

	
	Testing &#38;amp; Experimentation
	We transformed these popular concepts into higher-fidelity prototypes to assess how they work alongside more obvious parts of the UI and to test usabilityThis round of testing was also a chance for use to experiment with the UI and layout of the page. We used spectrums with relevant variables - like ‘newspaper inspired’ vs. ‘social media inspired’ - to help push the designs in contrasting and sometimes uncomfortable directions.

	Story Groups
	Story groups continued to test well with users and became the backbone of the new homepage. It allows editors to group up to 5 articles about the same story together and place them anywhere on the homepage, giving editorial control and maximum flexibility.

	Crafting th UI
	Should the homepage look more like a newspaper or a digital product?Many FT subscribers state that they enjoy the look, feel and experience of the physical newspaper. However, it’s important that the FT fits in with the digital products people use alongside. The UI purposefully embraces both worlds:

	The use of story cards take inspiration from Google’s Material Design and the page is littered with live media content like podcasts and videos throughout the page. The heading typography is simple, limited and practical and the layout and placement is purposefully separated from the journalism, but in a way that frames it.
In contrast, the content UI is rooted in the newspaper's heritage. The journalism is broken up into sections and placed on an a pink backdrop, giving a nod to the pink pages that the FT is famed for. Much of the typography mirrors the print edition, with a serifed font taking center stage. The structure of the page is marked by horizontal and vertical lines, creating a grid-like feel common in print newspapers.
Together, the UI looks forward, feeling a digital product of today, but remains rooted in its newspaper heritage.

	The fog of war clouds peace building efforts
As the old adage goes, it's easier to start a war than to end one. Armed conflicts, of which today there are over 100 worldwide, are becoming more common, complex, and interconnected.

Those attempting to build peace face significant challenges, including understanding the context, keeping abreast of fast-moving developments and building constructive relationships with the parties who can influence change.

Failing to overcome these challenges means that peace-building efforts are fragmented, opportunities for de-escalation are missed and war rages on.
	



	
	Opportunity
	More information sooner makes for more effective mediation
Working in the midst of an escalating conflict, we sought to uncover where effective mediation was happening and understand what made it successful. To do so we interviewed and mapped the experiences of mediators, civil society organisations and subject matter experts.

A pattern emerged that even in a wider context of escalation, when the right parties come together at the right moment, de-escalatory actions can happen and harm can be avoided.

How might we ensure that peace-builders are always aware and are able to act on all peace-building opportunities?

	A single source of information for influence, peace-building and mediation activities
We developed a secure platform where mediators, civil society organizations and conflict parties can share, analyze, discuss and action peace-building opportunities.
Outcomes for mediators:
Manage all information related to mediation in one place&#38;nbsp;
Alert and engage users of actions taken towards certain incidents
Keep a historical record of war-related developments as identified by warring actors
Keep abreast of important mediation-worthy incidents using list view and statuses
Engage directly with conflict parties and CSOs using the comment thread
See where activity is spiking using map view
Categorize and track mediation efforts as they progress from awareness to resolution
Quickly find specific incidents using filters
Outcomes for conflict parties and CSOs:Engage mediation authorities in events that risk conflict escalation by adding an incident
Help de-escalate conflict by sharing and discussing information related to events with relevant parties using the comment threat
Keep track of relevant mediated incidents by using notifications
Communicate during times where personal engagement due to conflict tensions is difficult.

        I conducted a heuristic evaluation of myFT on the app and found the experience was lacking in ‘User control’ and ‘emotional resonance’.

    Workshops
    
    I ran a workshop with the goal of creating a habit forming way for people to discover content relevant to their interests and needs.
        
        We used exercises like empathy mapping, ‘before and after’ vision alignment, and ‘how might we?’ questions to come up with ideas and voted on our favourites - 2 more obvious and 1 wildcard.
        
        In a second workshop we wrote a customer letter, pretending to be a future customer praising the work our team had done.

        We interviewed 6 myFT users about them with the help of Fraser, our researcher. To our surprise, the wild card ‘visual feed’ was unanimously the favourite. 
        We did 2 more rounds of iteration and user testing to further validate the idea.

    Over the course of user testing readers liked aspects of the social media story format but felt it wasn’t useful to be presented 1 story at a time. Often, they expected the bubble to go to a simple list. We tried this in the final round of testing and it was preferred.

        “Its quite helpful to see the article headlines in the context of other articles - That’s why the list works better”
        
        “Even though I use Instagram, for the FT I think [the list] works better”

    Experiment
    
    Given the unexpected direction user testing had taken us in, both our team and it’s stakeholders were conscious of such a bold move considering the solutions prominence on the homepage. We decided to release an MVP as an experiment in the app, allowing a small group of readers to try it, giving us an opportunity to collect usage data and get more feedback.

    The data, although far from gaining significance due to the number of readers using it, showed it to be 8 times more habit forming than the myFT feed, giving us the confidence to release an A/B test.
        Feedback from our in app survey was mostly positive, although it’s similarities to Instagram were not unnoticed, with one user summing it up: 
        
        ‘I can’t believe the FT is trying to become Instagram!’
        I worked with Mark, a fellow designer, to differentiate the interface from Instagram’s and make it feel like a more integrated and considered FT experience, as well as introduce some helpful microinteractions.

        We released Shortcuts to 50% of subscribers as an A/B test.
        
        
            Those exposed to Shortcuts visited the App 39% more frequently than those not exposed
        
        .
        
            The shorcuts were interacted with in almost 1 in 2 visits per user.
        
        
        
            The shortcuts also lead users to view more content.&#38;nbsp;
        
        As a result, Shortcuts were rolled out to 100% of users. It has since been launched on desktop too.

    The onboarding interaction on the left was the preferred experience, but was deemed too technically challenging and expensive to build for the test. Instead, we compromised with a simple tooltip (right)

	Those who don’t read cancel their subscription
The cost of acquiring a new customer can be anywhere between five and 25 times more expensive than retaining an existing one. We know that those who pay for the FT but don’t use it are much more likely to cancel their subscription.  

How might we ensure that those who pay for the FT use it, value it and stay subscribed?

	



	
	Opportunity
	Disengaged readers have unique behaviours
We used data analysis and qualitative feedback from a survey to better understand disengaged subscribers. We learned that disengaged subscribers:

Arrive at an article page more often than engaged users
Over index in desktop use and under index in app use
Often ignore emails and newsletters and can find them annoying
Expect relevant news to find them
Are less familiar with personalization features like myFT

	Meeting disengaged readers where they are
Using this research, I facilitated 2 rounds of ideation workshops with the team and stakeholders. We came up with more than 40 ideas and chose to test 3 that we agreed were low-effort/high-impact:

	Following this work, we revisited and audited the language used for myFT, with the ambition of making it more understandable and action oriented.
